Business Plan

AI consulting for food service SMBs. Research, strategy, domains, and go-to-market playbook.

Matt White & Ryan Zach / February 2026 / v1.0
01

Executive Summary

ClearMargin is a two-person AI consultancy that helps restaurants, bars, and cafes deploy AI tools that actually improve their operations. We don't build software. We evaluate, deploy, and integrate the best existing AI tools for each operator's specific situation.

The opportunity: AI tools for food service are maturing fast (voice AI, demand forecasting, scheduling optimization, review management), but the people who run restaurants don't have time to evaluate, buy, or integrate them. Nobody fills the "fractional technology partner" role for SMB food service. That's us.

The Pitch

"Your tech stack is costing you money. We audit what you have, find the gaps, and deploy AI tools that pay for themselves in 90 days."

10-20K
US restaurant brands with 5-50 locations

Market Opportunity

The Problem

60%

of restaurants still use manual scheduling. Pen-and-paper or basic spreadsheets.

13%

of operators say they're satisfied with their current tech stack. Everyone else knows it's broken.

40%

of calls go unanswered at restaurants without voice AI. That's reservations, catering orders, and takeout lost.

$200-800

average monthly software spend per location. They're paying for tools but not getting the integration or optimization value.

Why Now

  • Voice AI just hit commercial maturity. Slang.ai, Loman.ai, and Hostie.ai are all production-ready with real restaurant deployments. This is the most tangible, easiest-to-sell AI category.
  • Toast and Square dominate POS (~23% and ~28% market share respectively), and both have open APIs. This means we can integrate with the systems operators already use.
  • 7shifts owns scheduling (55K+ restaurants) and has AI features in beta. But nobody is optimizing the configuration or connecting it to POS data for demand-based scheduling.
  • Bar-specific AI is essentially nonexistent. Nobody targets bars with AI tools. Every cocktail bar, brewery taproom, and wine bar is underserved.
  • The "stack integrator" role doesn't exist. Tools exist, but nobody coordinates them for independent operators or small chains. This is the gap.

Target Customer

Not just chains. Broad SMB food service:

  • Independent restaurants doing $1-5M annual revenue
  • Local chains with 2-50 locations and a small corporate/ops team
  • Bars, breweries, and cocktail programs (massively underserved)
  • Fast-casual concepts ready to scale
  • Ghost kitchens and virtual brands

Sweet spot: the operator who knows their tech is outdated, is already paying $500+/mo in software, but doesn't have the time or technical knowledge to optimize it.

Competitive Landscape & Tech Stack

What Restaurants Actually Use (and what it costs)

Category Key Players Market Share / Notes Monthly Cost API Access
POS Toast, Square, Clover, Lightspeed Toast ~23-25%, Square ~28% $60-300+ Yes (both open)
Scheduling 7shifts, HotSchedules, Homebase 7shifts: 55K+ restaurants $30-150 7shifts: Yes
Inventory MarketMan, BlueCart, Lightspeed Fragmented, no clear winner $100-300 Varies
Voice AI Slang.ai, Loman.ai, Hostie.ai Most mature AI category $199-600 N/A (deploy)
Reviews Marqii, Yext, Reputation Marqii focused on hospitality $150-375 Yes
Marketing Owner.com, Popmenu, BentoBox Owner.com growing fast $179-499 Limited
Accounting Restaurant365, MarginEdge, Xero R365 is the restaurant standard $200-500+ Yes

Voice AI Deep Dive (Our Easiest First Sale)

S

Slang.ai

$450-600/mo

Premium phone AI. Handles reservations, FAQs, call routing. Best for upscale and full-service restaurants. Toast integration.

L

Loman.ai

$199-399/mo

Mid-range phone AI. Takes orders, answers questions. Good for pizza, fast-casual, takeout-heavy concepts.

H

Hostie.ai

$199-449/mo

Reservation-focused AI. Good for host-stand heavy restaurants. Covers reservations, waitlist, and basic phone handling.

Competitive Gap

Nobody integrates the stack.

Every tool above works in isolation. POS doesn't talk to scheduling. Scheduling doesn't talk to demand forecasts. Reviews don't feed into menu decisions. The "stack integrator" role for SMB food service doesn't exist yet. That's the entire business.

Who Else Is Doing This?

  • No established boutique AI consultancy specifically for food service SMBs. The market has big firms (Accenture, Deloitte) serving enterprise food brands, but nothing at the SMB level.
  • Restaurant tech consultants exist but they focus on POS selection and basic operations, not AI deployment or integration.
  • Individual tool vendors (Toast, 7shifts, etc.) have sales reps but no cross-platform integration services.
  • This is greenfield. First to claim the "AI partner for food service SMBs" positioning wins.

Pricing & Revenue Strategy

Service Tiers

Free

Assessment Call

60-minute ops and tech audit. Map their current stack, identify top 3 AI opportunities. No commitment, no pitch. This is our foot-in-the-door.

Goal: build trust, show value, convert to paid diagnostic
$2,500-4,000

Discovery Audit

2-week deep dive. Full tech stack audit, vendor evaluation, prioritized roadmap with ROI projections. Delivered as executive report.

Goal: demonstrate expertise, earn trust for implementation
$1,500-3,500/mo

Fractional CTO Retainer

Ongoing optimization, vendor management, quarterly strategy reviews, priority support. We manage their AI stack.

Goal: recurring revenue, long-term relationships

Alternative: Hybrid Pricing (First 3-5 Clients)

$1,500/mo base + 15% of documented savings

For early clients, this lowers the barrier to entry and aligns our incentives with results. If we save a restaurant $8K/mo in labor costs, we earn $1,500 + $1,200 = $2,700/mo. As we build case studies, we transition to flat-rate pricing.

Revenue Model

Scenario Clients Monthly Revenue Annual Revenue
Conservative 3 retainers + 2 sprints/quarter ~$12K-15K ~$200K
Target 5 retainers + 3 sprints/quarter ~$18K-22K ~$300K
Stretch 5 retainers + 4 sprints/quarter + hourly ~$25K-30K ~$400K

Reference: BruMate engagement at $200/hr validates market willingness to pay for AI consulting.

Go-to-Market Playbook

Ryan's EZCater Advantage

Ryan's background at EZCater provides a warm pipeline of restaurant operator contacts. This is the single biggest unfair advantage. Operators trust people who understand their world.

  • Warm outreach to existing contacts. Ryan can reach out to operators he already knows from EZCater. Not cold. Not salesy. "Hey, we're doing free AI assessments for restaurants. 60 minutes, no pitch. Want one?"
  • EZCater ecosystem. Restaurants already using EZCater for catering are tech-forward enough to consider AI tools. They're the right profile.
  • Outbound skill transfer. Ryan's outbound playbook maps directly to this business. Same buyers, same objections, same cadence.

First 90 Days

Service Ideas Beyond Core

Once we have a few retainer clients, there are natural expansions:

  • AI-powered menu photography. Help operators get better food photos using AI tools (background removal, lighting enhancement, consistency across locations).
  • Automated social media. Set up AI-generated social content pipelines from daily specials, events, and reviews.
  • Delivery platform optimization. Analyze DoorDash/UberEats data to optimize menus, pricing, and promotions for third-party delivery.
  • Catering automation. AI tools for catering proposal generation, follow-up sequences, and order management.
  • Mystery shopper AI. Automated review analysis and sentiment tracking across all locations to flag quality issues.
  • Predictive maintenance. As IoT sensors get cheaper, help operators predict equipment failures before they happen.
